What changes when the operation is led well.

Three engagements, three different starting points. In each one, the constraint was in how the operation was led and organized, not in the equipment.

PRECISION OPTICS MANUFACTURER · HEALTH CANADA–REGULATED MEDICAL DEVICES · $50M, 130+ PEOPLE, THREE SHIFTS

One shared target turned a struggling plant into its best year on record

LeadershipSystemsPeople
88% → 93%first-pass yield
+20%financial performance: the strongest year in company history
$750Kannual cost reduction, with 12% fewer production hours
30 → 23 hrsaverage processing time; throughput up 17%
76% → 87%employee engagement; four promotions from a team of nine

The situation

The mandate had three parts: rebuild operations, refocus on quality and develop the leadership team. The quality system wasn’t working, and replacing it would have meant months of disruption in a regulated environment.

What we did

  • Kept the quality system and refocused everyone on one shared number: first-pass yield, meaning the share of product made right the first time.
  • Gave the team the tools to hit it, including statistical process control (charts that show a process drifting before it produces scrap).
  • Walked the flow end to end with the team (value stream mapping) to find where orders waited, and removed the delays.
  • Coached supervisors into leaders and revamped hiring and retention.

ISO 13485, 14001 and 45001 certification maintained throughout, with a 0.05% safety incident rate.

METAL FABRICATOR AND CONTRACT MANUFACTURER · PRIVATE EQUITY–BACKED · THREE PLANTS IN ONTARIO AND QUÉBEC · $37M, 150+ PEOPLE

Three PE-backed plants that had never worked as one company, made into one operation

SystemsLeadership
$1.3Msaved per year by centralizing procurement
½staff turnover cut in half
+20%on-time delivery after mentoring the plant managers
$2M+in multi-year contracts that reversed an 80% sales decline and returned a plant to profit

The situation

A headquarters plant, a plant that had grown up on its own and a newly acquired facility each ran their own way. If one went down, the others couldn’t pick up the work, and a key customer’s orders had fallen by 80%.

What we did

  • Standardized processes, systems and leadership across all three plants, so that any plant could produce for another.
  • Brought purchasing together into one function serving every site.
  • Mentored the three plant managers and overhauled performance management and hiring.
  • Renegotiated customer contracts and capacity commitments, and supported due diligence and integration ahead of the sale.

Revenue grew 25% to $37M, beating target by 15%, and the business was prepared for a successful sale.

Stepping in as interim operations leader after a restructuring

LeadershipPeople
2×+core production output, more than doubled
>99%quality-tracking accuracy across daily production
1 → 3maintenance zones covered per day, absorbing more scope
5×a 3.5-month contract extended five times over nine months on results

The situation

The team had lost trust after a restructuring. The site needed an operations leader quickly, and Paul came in from outside the industry.

What we did

  • Learned the business on the floor, then set clear standards of performance, approaching people “in a kind but firm way”, as the client’s VP of People put it.
  • Moved maintenance from reacting to breakdowns to a steady rhythm of improvement.
  • Filled leadership roles by promoting from within, coached a temporary manager into the permanent role, and redesigned how new hires are brought on board.
  • Planned the handover from day one, finishing with a full leadership succession.

Personally accountable for the site’s CFIA licence through its regulatory audits.
